Work backwards from the gift date, and check capacity before promising anything
Handmade gifts miss their date for one reason: the hours were never added up. List every gift, estimate its hours honestly from your journals, add a buffer for finishing, washing, wrapping and shipping, and compare the total with the hours you actually have. If it does not fit, cut the list now, not in the last week.

Weeks needed equals estimated hours divided by hours per week, rounded up. Start by equals the gift date minus weeks needed minus the buffer.

The example assumes 4 hours per week on that gift alone. If a quilt is going to a longarm quilter, add their queue time to the buffer and ask them early, since the holiday season is their busiest stretch. Shipping carriers publish holiday season cutoff dates each year.
